A single measurement at a status date cannot tell them apart: a task that is 10% behind and accelerating, one stuck at 10% for a month and one that was 26% behind and is closing the gap all show the same number, and call for opposite decisions.

GanttDerivata for Microsoft Project records a snapshot at every status date and compares it with the previous one. The change in the delay behaves like a derivative and gives three diagnoses:

• Widening: a structural error in the estimated duration or in the resources. Act now.

• Stationary: the team is fine; the work started late. Accept the shift or add crews temporarily.

• Closing: the team is ahead of the required pace. Usually, do nothing.

For tasks that are closing, the recovery date is calculated: at 5% a week, a 20% delay is gone in four working weeks. If the milestones can absorb it, no overtime, extra crew or expedited supplier is needed.
